You share the same project details as you did with the executives—progress accomplishments, next milestones, and risks—but without any sugarcoating.

You also make clear requests when your team needs help.

He is the one person besides his wife who can do that—who can look him right in the eye and say, ‘This is not right. You simply can’t go down that road. Believe me, it’s not going to work, it’s a mistake.’”

Like a chief of staff, ultimately, it’s your responsibility to support the sponsor who makes the decisions.

But when you communicate one-on-one, honesty will go a long way to building trust as well as to create the best collaborative decision-making for your project.

When you communicate with team leads, you should feel as if you are as directly responsible as they are to deliver.

When you speak with them, speak on behalf of your sponsor, as a delegate to represent the sponsor’s views and ensure that decisions are guided by the sponsor’s intention.

Be approachable so that they can come to you for help, questions, or advice at any time.

These are the people who actually get the work done, day in and day out.

Communicate to them with the respect, attention, and the level of detail and appreciation they deserve.

Finally, there are project stakeholders.

These are the people who live on the fringes of your project but will play an important role at some point in time—either because they have a task that your team depends on, or they are impacted downstream by your project.

When you communicate with them, be concise, informative, and specific about the piece of work that will require their help.

Seek advice on what can be done to prepare them to best do their jobs.

Let them know well in advance when they are going to need to perform their piece and then count down as it comes close.

Because these people do not live and breathe your project day in and day out, giving them a heads-up well before their time to act will make you most successful in getting their cooperation.
