HOW TO PREEMPT RISK

Plan for overages.

Build additional time and budget into your overall project timeline if possible. This will allow you to tap into your reserves as a first option when unknowns arise.

Prevent burnout.

Save heroism for times during the project where hard work is sure to have a major impact.

Set expectations up front with your team about what you will need.

Tell them why it is important and how their work made an impact.

Tend to your team’s physical needs by providing food and giving them time to rest after they’ve worked for an intense stretch.

Identify blind spots.

Use a premortem to uncover risks.

A premortem is an exercise where you choose a date in the future after the launch and ask the hypothetical question: “Imagine we are now three months out from the launch of this project, and it has failed. What went wrong?”

Use this exercise to crowdsource risks, general concerns, and blind spots.

Assign biggest risks to the individuals most responsible for that category of work to incorporate into their own plans.

Write down and publish the results of the premortem and refer back to it often to confirm that risks are being handled properly.

Add any “missed” stakeholder groups to your overall communications.

Reduce bottlenecks.

Build a team with redundant skill sets.

Set the expectation that individuals can and should pitch in to help others.

Don’t forget to manage yourself as a risk if you are an individual contributor and can become a bottleneck.

Make changes incrementally and carefully.

(Only applicable to live features or processes)

Roll out changes gradually with either smaller feature sets changing, or to portions of your audience at any given time.

Have a plan in place to roll back or swap out any major changes quickly to reduce negative impact to live users.
