Howto get better at the things you care about
Most of us go throughlife trying to do our best at whatever we do, whetherit's our job, family, schoolor anything else. Ifeel that way. I try my best. Butsome time ago, I came to a realization thatI wasn't getting much better at the things I cared most about, whether it was being a husband or afriend or a professional orteammate, and I wasn't improvingmuch at those things even thoughI was spending a lot of time workinghard at them. I've since realizedfrom conversations I've had and from research thatthis stagnation, despite hard work, turnsout to be pretty common.

So I'd like to sharewith you some insights into why that is andwhat we can all do about it. WhatI've learned is that the most effective people and teams in any domain do something we can all emulate.Theygo through life deliberately alternating between two zones: the learning zone and the performancezone.

The learning zone iswhen our goal is to improve. Thenwe do activities designed for improvement,concentrating on what we haven'tmastered yet, which means we haveto expect to make mistakes,knowing that we will learn from them. That is very different from what we dowhen we're in our performance zone, whichis when our goal is to do something as best as we can, to execute. Then we concentrate on what we havealready mastered and we try tominimize mistakes.

Both of these zonesshould be part of our lives, butbeing clear about when we want to be in each of them, with what goal, focus andexpectations, helps us betterperform and better improve. Theperformance zone maximizes our immediate performance, while the learning zone maximizes ourgrowth and our futureperformance. The reason many ofus don't improve much despite ourhard workis that we tend to spend almost all of our time in the performancezone. This hinders our growth, and ironically, over the long term,also our performance.

So what does thelearning zone look like? TakeDemosthenes, a political leader andthe greatest orator and lawyer in ancient Greece. To become great, he didn't spend allhis time just being an orator ora lawyer, which would be hisperformance zone. But instead, hedid activities designed for improvement. Ofcourse, he studied a lot. Hestudied law and philosophy with guidance from mentors,but he also realized thatbeing a lawyer involved persuading other people, so he also studied great speeches and acting. To get rid of an odd habit he had ofinvoluntarily lifting his shoulder, hepracticed his speeches in front of a mirror, andhe suspended a sword from the ceiling sothat if he raised his shoulder, itwould hurt.

To speak more clearlydespite a lisp, he went throughhis speeches with stones in his mouth. Hebuilt an underground room wherehe could practice without interruptions andnot disturb other people. Andsince courts at the time were very noisy, healso practiced by the ocean, projectinghis voice above the roar of the waves.

His activities in thelearning zone were very differentfrom his activities in court, hisperformance zone.In the learning zone, hedid what Dr. Anders Ericsson calls deliberate practice. This involves breaking down abilitiesinto component skills, beingclear about what subskill we're working to improve, like keeping our shoulders down, giving full concentration to a highlevel of challenge outside ourcomfort zone, just beyond what wecan currently do, using frequentfeedback with repetition and adjustments,and ideally engaging the guidance of askilled coach, because activitiesdesigned for improvement aredomain-specific, and greatteachers and coaches know what those activities are and can also give us expert feedback. It is this type of practice in thelearning zone which leads tosubstantial improvement,not just time on task performing. For example, research shows that afterthe first couple of yearsworking in a profession, performance usually plateaus. This has been shown to be true inteaching, general medicine, nursingand other fields, and it happensbecause once we think we have become good enough, adequate, then we stop spending time in thelearning zone. We focus all ourtime on just doing our job, performing, which turns out not to be a great wayto improve. But the people whocontinue to spend time in the learning zone docontinue to always improve. Thebest salespeople at least once a week doactivities with the goal of improvement. Theyread to extend their knowledge,consult with colleagues or domain experts, try out new strategies, solicitfeedback and reflect. The bestchess players spend a lot of timenot playing games of chess, whichwould be their performance zone, buttrying to predict the moves grand masters made and analyzing them. Each of us has probably spent many,many, many hours typing on acomputer without getting faster, but if we spent 10 to 20 minutes eachday fully concentrating on typing10 to 20 percent faster than ourcurrent reliable speed, we wouldget faster, especially if we alsoidentified what mistakes we're making andpracticed typing those words. That'sdeliberate practice.

In what other partsof our lives, perhaps that wecare more about, are we workinghard but not improving much becausewe're always in the performance zone? Now,this is not to say that the performance zone has no value. It very much does. When I needed a knee surgery, I didn'ttell the surgeon, "Pokearound in there and focus on what you don't know."

"We'll learnfrom your mistakes!" Ilooked for a surgeon who I felt would do a good job, and I wanted her to do a good job. Being in the performance zone allows us to get things done as bestas we can. It can also bemotivating, and it provides uswith information to identify what to focus on next when we go back to the learning zone. So the way to high performance is to alternate between the learningzone and the performance zone, purposefullybuilding our skills in the learning zone, thenapplying those skills in the performance zone.

When Beyoncé is ontour, during the concert, she'sin her performance zone, butevery night when she gets back to the hotel room, she goes right back into her learningzone. She watches a video of theshow that just ended. Sheidentifies opportunities for improvement, forherself, her dancers and her camera staff. Andthe next morning, everyonereceives pages of notes with what to adjust, whichthey then work on during the day before the next performance. It's a spiral to ever-increasing capabilities, but we need to know when we seek tolearn, and when we seek to perform, andwhile we want to spend time doing both, themore time we spend in the learning zone, themore we'll improve.

So how can we spendmore time in the learning zone? First,we must believe and understand thatwe can improve, what we call agrowth mindset. Second, we mustwant to improve at that particular skill.There has to be a purpose we careabout, because it takes time andeffort. Third, we must have anidea about how to improve, whatwe can do to improve, not how Iused to practice the guitar as a teenager, performingsongs over and over again, butdoing deliberate practice. Andfourth, we must be in a low-stakes situation, becauseif mistakes are to be expected, thenthe consequence of making them must not be catastrophic, or even very significant. A tightrope walker doesn't practicenew tricks without a net underneath, andan athlete wouldn't set out to first try a new move during a championship match.

One reason that inour lives we spend so much timein the performance zone is thatour environments often are, unnecessarily, high stakes. We create social risks for oneanother, even in schools whichare supposed to be all about learning, andI'm not talking about standardized tests. Imean that every minute of every day, manystudents in elementary schools through colleges feel that if they make a mistake, otherswill think less of them. Nowonder they're always stressed out andnot taking the risks necessary for learning. Butthey learn that mistakes are undesirable inadvertently when teachers or parents are eager tohear just correct answers andreject mistakes rather than welcome and examine them to learn from them, or when we look for narrow responses rather than encourage more exploratorythinking that we can all learnfrom. When all homework orstudent work has a number or a letter on it, andcounts towards a final grade, ratherthan being used for practice, mistakes, feedback and revision, we send the message that school is aperformance zone.

The same is true inour workplaces. In the companiesI consult with, I often see flawless execution cultures which leaders foster to encouragegreat work. But that leadsemployees to stay within what they know andnot try new things, so companiesstruggle to innovate and improve, andthey fall behind.

We can create morespaces for growth by starting conversationswith one another about when wewant to be in each zone. What dowe want to get better at and how? Andwhen do we want to execute and minimize mistakes? That way, we gain clarity about whatsuccess is, when, and how to bestsupport one another.

But what if we findourselves in a chronic high-stakes setting andwe feel we can't start those conversations yet? Then here are three things that we canstill do as individuals. First,we can create low-stakes islands in an otherwise high-stakes sea. These are spaces where mistakes havelittle consequence. For example,we might find a mentor or a trusted colleague withwhom we can exchange ideas or have vulnerable conversations or even role-play. Or we can ask for feedback-orientedmeetings as projects progress. Orwe can set aside time to read or watch videos or take online courses. Those are just some examples. Second, we can execute and perform aswe're expected, but then reflecton what we could do better next time, likeBeyoncé does, and we can observeand emulate experts. Theobservation, reflection and adjustment is a learning zone. And finally, we can lead and lower the stakes for others bysharing what we want to get better at, byasking questions about what we don't know, bysoliciting feedback and by sharing our mistakes and what we've learned from them, so that others can feel safe to do thesame.

Real confidence isabout modeling ongoing learning. Whatif, instead of spending our lives doing, doing, doing, performing, performing, performing, we spent more time exploring, asking, listening,experimenting, reflecting, striving and becoming?
