1935年11月19日,出生于马萨诸塞州塞勒姆市;

1960年,毕业于伊利诺伊大学,获化学博士学位,毕业后加入通用电气;

1971年,成为通用化学与冶金事业部总经理;

1979年8月,成为通用电器副董事长;

1981年4月,成为通用电气历史上最年轻的董事长和CEO(年仅45岁);

We all share one thing in this room-

We all get older.

But it does have, it does have some tremendous advantages.

I remember I had my first kid

and I brought a box of cigars to Plastics Avenue,

hand out cigars for my first kid.

Well, I never felt any prouder at my life at that moment.

that I did last night when I came back and over the last thirty days,

as I watched Jeff take over this company.

It’s just one of the most exciting things of my life,

And so, to have that happen, there are benefits.

Jeff’s father worked for GE for thirty-eight years,

Think how proud he was.

Now I’m vying with Jeff’s father to see who’s,

bursting the most over this, over this whole thing.

So it’s pretty damn exciting.

You’ve gotta bear me with a little bit,

because in this my thirty-third

and final operating managers meeting,

my twentieth as CEO.

I’d like to leave you with some thoughts

On ten things to reflect on as you go forward.

This is not about nostalgia or memory lane,

It’s all about what’s important tomorrow,

It’s about the future.

First and foremost, integrity.

This company and its people are all about integrity.

A Marvin asked what worries you about GE,

keeps you up awake at night.

It’s nothing about our businesses,

It’s just someone doing something stupid from a legal point,

and bringing tarnish to the company,

and destroying themselves and their families the process,

Never stop being diligent about it.

Never leave anyone in the organization that works for you

in doubt about where you stand on this subiect,

You can’t talk about it too much.

But integrity is a lot more than just legal stuff,

It’s a set of values that must guide all of us, all the time.

It’s about always doing the right thing,

not just the legal thing.

Your employees are employees,

In every facet of their work lives,

trust your integrity,

Never ever let them down.

Second, on change.

The point for all of you though is,

Always be thinking change is good.

Don’t stay up all night worrying about

predicting it exactly right.

变革不是坏事;

Change is not bad;

it creates an opportunity every second.

Not a crisis. Jump all over it.

Show the leadership

so that your organization’s not paralyzed by it.

Organizations can get scared by it.

要勇敢做出变革;

Make the change;

And in this energizing and exciting event, relish it.

I think it’s the company’s great strength.

Grab it.

Third, on the customer.

This is where it all starts.

Big companies often spend their time inside,

I know two things will take GE

to new levels of customer focus and satisfaction.

One is span,

it’s the first measure I’ve seen that

truly ties everything together.

from the factory floor to the customer’s hand,

from the order-taking to the delivery.

Second, is our new Chairman,

a true customer-focused leader,

It’s in his blood,

and I know he’ll drive that focus across the company

like it’s never been driven before.

A true customer focus is the hallmark of a great company,

We’ve made great progress in the last few years,

but I think quantum improvements,

quantum improvements,

from the new leadership team we have in place-

really got an understanding of the custopmer.

On size and structure.

Recognize we’re big with all its inherent limitations,

But use the size,

Make the hundred-plus acquisitions

we’re become accustomed to every year,

take technology bets, take the risks,

go to bat all the time,

that’s the one strength you got,

You can go to bat more often,

The little guy can’t.

You can go to bat and swing all the time,

we got these huge resources,

and at the same time in doing that,

using the size,

fight like hell to keep the small companies spirit,

让每个员工都感觉自己身在其中;

Involve everyone;

Reward broadly,

celebrate, celebrate, celebrate.

Hate bureaucracy, hate it every day.

And don’t be afraid to use the word hate,

Laugh at bureaucrats.

And get rid of lavers,

Make fun of layers,

Joke about layers.

They slow, they insulate,

they’re what cheap people do

in lieu of pay-raises for people.

On self-confidence, simplicity, and speed.

Self-confidence is a key ingredient.

It comes from lots of life experiences

that reinforce one.

Someone walking up to get up

from their mother’s knee

from school, from grades, from lots of things.

But you can build it in people,

and l’ve seen people in GE who didn’t have it,

Yet it built, by having continual

reinforcing experiences.

But you’ve gotta give people a chance to try things,

to take risks, and win.

Because from each victory comes to each of us

another building block of self-confidence

and it’s one of the responsibilities of leadership,

It’s to constantly try and infuse with an

injection self-confidence into people.

Because self-confident people are so critical,

It is the critical leadership skill,

It permits bold action.

It allows one to communicate simply.

And people don’t have to use business-ese,

and complex charts

and crazy presentations.

with more information on the head of the pin

That you’ll ever see in those awful charts.

They can just talk simply and straightforwardly.

There’s no time for complexity.

There’s no time in a world that’s

Moving this fast for complexity.

And with speed so critical so critical in

this global information-based world,

Self-confidence and simplicity

are keys to driving speed,

To taking the bold, straightforward

Actions that are needed.

So your job in this subject is

to build, to build self-confidence

in your people.

Your job is demand, just to demand

simplicity in thought and actions.

Laugh at some of the crappy business

Presentations that you get

filled with “business” stuff.

And your job is to demonstrate

speed to all your people.

On leadership,

it’s built on that foundation of integrity,

But after that,

for yourselves, it’s the four“E”s,

it’s the four“E”s we all know,

It’s the Energy to cope with fast globalization,

the Energizing capability to

excite the organization,

the Edge to make the tough call

and the Executional skills to make it happen

to deliver, to not disappoint.

Those are the four“E”s that you are gonna

measure you people on and yourself on.

And as you manage others,

think about yourself.

Evaluate your team on the type

of managers you have.

Most of you might remember,

Some might not,

the four types of managers

we always talked about.

Type 1, the one that has the values

and makes the numbers.

promote them.

Type 2 who doesn’t have the values

and doesn’t make the numbers,

shoot them.

Type 3, the one who has the values

and hasn’t made the numbers,

give them another chance,

But Type 4 is that

is the one you gotta care about everyday

when you come to word,

Type 4 is the horse’s ass, the son of a bitch,

who doesn’t have the values

but makes the numbers.

That’s the person that you

cannot have in this room,

or we can’t have in our organization.

That’s the one that kills and saps the

vitality out of any organization,

whether be a school, or business,

or government, or anything,

The go-to guy, Gee, it was

filled with go-to guys.

Always deliver the bacon,

on the backs of people,

Always taking care of themselves,

versus somebody else.

Always up.

Kissing up, kicking down,

You know the types.

Find them. We haven’t found

every one of them.

But we’re out with a microscope,

trying to find them.

Because they’re the worse things

that occur in an institution,

They can’t exist.

And a company has to bleed

them out of here.

I think we got most of them,

But we’re always on the look-out.

And you’ll be on the look-out

every single day,

Every single day,

Cause you gotta search and

get them out of here.

Never , never stop looking for them.

On training,7

A multi-business company like GE

has more trouble defining

functional training.

Because of its diversity

There’s no question about it,

Finance has always been great.

It’s become even better.

It’s generic.

It works in every one of our businesses.

The FMPs and the audit staff

have been the best training

grounds in this company,

And this room is filled with graduates of that,

because the training was right.

It’s the best program.

It’s been the best program in the company,

and it’ll just keep getting better.

Management development at Crotonville has come alive.

It’s a qlue where people learn

about the company,

meet leadership and themselves,

form friendships that last for life,

make it better and even more important.

But now, I think we have a chance

to really change the game,

I think we have a training

Program for everyone

6 sigma.

I think we now have found the tool

to change the game.

I’m convinced the next CEO of GE

will be a black belt.

It’ll happen.

It’ll happen. It will happen for sure.

Because you wouldn’t think of haying one.

20 years from now, somebody that wasn’t an

absolute black belt doing the job.

You wouldn’t even think about it.

The critical thinking and skill basis it has.

Every business must be sure that

every one of their top 20% for sure

are offered black belt assignments,

2-year black belt assignments.

If I were doing it

I won’t be but I’ll give you a suggestion,

I would say, after 2-3 years,

3 years probably,

between the third year and sixth year

Every high potential person must

take a black belt assignment,

And then we’ll have critical thinking

like the tvpe of thinking that

Mark does, Pete does

or Gary Powell does, or all kinds of people do.

And if they don’t make the cut

who’ll be like the FMP or audit staff.

If they don’t make the cut to be black belts,

they haven’t made it in the company.

On people.

Your job is to fill the best qlobal

talent in the world everyday.

That’s what your job is,

best global talent in the world every day.

You’re part of a winning team,

the very best team,

the most admired team in the world.

So every day, the question is

do I have the best?

Is my team the best or my

sale is fine with a few

they are ok.

You got to field the best team in the world.

You got the best reputation to hire them.

We got tools, we got options, we got anyone

to get the best.

Shame on any of you who takes

somebody who’s just there,

So we got us a race agenda only the best

is your leadership obligation

You must love.

Hug,

reward in the wallet

in the soul your very best

Big raises, lots of options,

exciting jobs, stimulating atmosphere,

It is a leadership failure to

lose a top 20 percent.

It’s also a sin to keep the bottom 10.

Why does it always take the successor

to come in and clean it up?

Do you ever think about that? Why ?

Because we don’t……human nature

doesn’t want to face into it.

But I’ll tell you.

it’s the kindest thing you can do to people

is let them know early in their life.

The cruelty is when their successor comes in,

and somebody is in their fifties,

and you are telling them they are not very good.

So false kindness,

that false kindness is the dumbest

thing in the world,

It’s the cruelest thing in the world.

The ninth point is now well understood.

But I see the value of informality

as an enormous competitive advantage

when coupled with size.

Self-confident leaders and

Self-confident people,

comfortable in their own skin,

We trust one another,

we can’t stand pomposity

or pompous asses.

Everyone of the 350,000

people in the company

is on the first-name bases,

Everyone has their say.

It’s an enormous adyantage.

Informality can never leave here.

If you see some pompous ass acting

as quote“the manager”

sitting in the office,

get him out of there.

That’s isn’t what you want,

you want an informal company

where everyone,

independent of number of

stripes on their shoulder,

is able to deal with the issues,

Informality is a competitive advantage

That most big companies don’t have.

Never lose it.

The tenth and final point to me

is the greatest difference of GE in the world,

The global learning company,

Our biggest transformation in

my view in the past 20 years,

We know we can learn from each other.

We know we can learn

From other companies.

Inside, outside, up and

down the organization.

The world’s intellect is ours.

Because we are always looking for it.

Years age Tovota taught

us asset management.

Motorola and Allied started us in Six Sigma.

Trilogy and Cisco sure helped us digitize.

We must wake up every day

never forgetting find a better way every day.

Never let that old NIH-not invented here

creep back anywhere.

That’s the worst sin of all,

And big companies have it,

And wanna have it all the time.

The boundary of us learning company

with a diverse global businesses

qives us a unigue business

laboratory in the world.

A virtual idea factory.

What a chance to learn and experiment.

what a place to bring the global ideas in,

to take us to the new levels every year.

That’s my top ten.

I hope you see these as

some foundation points

for the next watch of this great company.

They have no value historically.

They only have value if they help you

to drive this company to the

new heights you’ll achieve.

These are just building blocks.

They’ll have to be reshaped and reformed.

As much as we change this company

Jeff and you,

will have to move faster than we ever did.

Digitization and globalization

will demand more aggressive action

than the world have five years ago.

Let alone 20 could ever conceive.

What are fun for those who relish?

改变

Change.

You are without question the best leadership

Team in the world business.

in the best company in the world.

And I’m 1000% certain

you have the best leader in world business

to lead you for the next 20 years.

This is my last company-wide meeting.

I thank all of you for what

you’re accomplished,

and even more for what

you’ll do in the future.

I’m as excited and optimistic

about my new life

as I am about yours.

20 years ago to the day ,I said I was the

happiest and luckiest guy in the world,

to the day here,

20 years later I feel the same,

The happiest and luckiest guy in the world.

Older?

没错

Yes.

But still the happiest and the luckiest.

And I would add proudest guy in the world.

Proudest guy in the world

because of all of you.

what you have done.

From the bottom of my heart, thank you.

Good luck and god bless you,

and all of your families.
