In The Only Negotiating Guide You’ll Ever Need, the authors devote an entire chapter purely to nonverbal communication because it is so critical for understanding what adults are truly saying.

They said, “Research in communication suggests that as much as 90 percent of the meaning transmitted between two people in face-to-face communications is via nonverbal channels.”

The most direct way to get information is to ask questions, but that may still only be 10 percent of the information.

Beyond listening to words, you need to observe your team to hear the majority of what they are communicating.

When I initially started listening to nonverbal cues, it was difficult to pinpoint exactly what made me feel as if a team was in trouble.

But I was pretty good at sensing it.

If I trusted my spider senses and probed my team with questions, I would often uncover that there was more to the story than was being told.

Now, I can identify these nonverbal cues more clearly.

There are a few that have consistently stood out as key indicators over the course of the hundreds of projects I’ve seen.

First is the volume of questions being posed.

A person who asks a reasonable number of questions about his task is working diligently and making progress. 

这通常就是我如何知道我们在轨道上【处于正轨】的。

That’s usually how I know we are on the track.

But a person who asks too many questions is likely confused and needs help.

A person who asks no questions may have not started yet because he is overloaded or may be blocked.

When I notice no questions or too many questions, I’ll probe more deeply to understand how I can help.

What is most important to me is helping the team do what is most important now.

If the team is not performing well, if tasks are off track, it’s my job to communicate what’s happening.

Everyone else may be so focused on the task at hand that they may not notice.

I point them to the most critical task that needs help.

A team that owns their responsibilities will recognize the risk and act accordingly.

They will use the redundancy we’ve built into the team to pitch in until the most important tasks are done.

I also watch the time of day when work is getting done.

A healthy team will have healthy working hours, take breaks for lunch, and sleep a full night. 

一个持续工作,整个午饭时间都还在工作,或工作至深夜的人很可能工作负荷过重。

A person who consistently works through lunch hour or late at night is likely overloaded with work. 

一个开始工作得晚而结束工作早的人可能是筋疲力尽,或者处于过度劳累的边缘。

A person who starts work late and ends work early may be burned out, or on the cusp of burnout.

I probe, I communicate the risk, and then again focus them on what’s most important.

A team will not do well if they do not care for themselves.

I communicate when it’s critical to push and act with heroism and when it’s critical to rest and recover for sanity.

It’s my job to guard the team from letting their own sense of responsibility trump their health. 

最后一个指标是团队的化学反应【人与人之间的关系】。我观察团队是如何合作的,以及他们合作时房间的感觉。

The last indicator is team chemistry. I observe how teams are working together and how the room feels when they are working together. 

一个团队在敏捷会议上的更新以一定的能量反弹是健康的。

A team whose updates at scrum bounce with a certain amount of energy is healthy. 

一个精力持续不足、愤怒或空缺的团队则需要帮助。

A team whose energy is constantly low or angry or vacant needs help.
